They won their name.
They lost their category.

India's leading D2C brands appear almost every time a user asks about them — and almost never when a user asks about the category they compete in. For digital-first brands built to be discovered, that category answer in AI is still unclaimed.

The bottom line

India's D2C brands — digital-native and built to be found — have won their own name in AI and lost their category. Average branded presence is 96.8% but average category presence is only 10.6%; brands are recommended in 65.9% of their branded answers but just 1.9% of category answers.

The composite AI Pulse averages 39.1/100 — an AI Visibility Gap of 60.9% — and not one of the 121 cleared a B grade. Seventeen reached a C; one slipped to F. This is not a threat readout; it is an open field for the brands that move first.

01 — Findings

Five things leaders need to know.

The pattern is consistent across every engine, category and language audited.

01

The branded/category chasm is the whole story.

96.8% branded vs 10.6% category presence. Recommendation collapses from 65.9% (branded) to 1.9% (category). D2C brands own their name, not their category — and the category is where undecided buyers are won.

02

A near-total citation blackout.

0.2% average owned category citation authority. 78 of 121 brands sit at a flat 0%. When AI answers a category question, it sources from third-party authority sites — not from the brand's own domain.

03

Recommendation evaporates in-category.

65.9% branded → 1.9% category. 71 of 121 brands are never recommended even once when the user describes a need instead of naming the brand. High branded recall does not carry into the unbranded moment that actually decides the sale.

04

The bottleneck is access, not absence.

The 0% score is usually self-inflicted. The most common cause is a block — WAF/CDN 403s, bot-walls, redirects, missing or invalid schema — not a lack of content. That makes the first fix the cheapest and highest-impact one available.

05

Vernacular mirrors English — the gap is the category, not the language.

~0.3% category citation across six Indic languages. As near-zero as English (~0.2%); branded vernacular (~23.1%) tracks English (~31.9%). The blackout is category-wide in every language, not deeper in vernacular.

02 — The field

Where the field stands.

A D-graded field with a C ceiling: no brand earned an A or B, and one slipped to F.

Leaders

Strong name, thin citations.

Heads Up For Tails (61.5), Lenskart (58.9) and WOW Skin Science (57.9) top the field — yet even the leaders show the pattern: strong branded presence, thin owned category citations.

Laggards

A self-inflicted blackout.

Alphavedic (20.8) is the set's only F; Hoop (25.2) and T.A.C (25.3) sit just above. Near-universal branded presence collapses to 0% owned category citation — empty citations, not empty shelves.

By category

None is AI-ready.

Beauty & Personal Care is the biggest cohort (n=17) yet among the weakest (avg Pulse 31.9); Fresh Food Delivery (45.1) and Home Furniture & Décor (44.5) lead. No category clears the readiness bar.

03 — The playbook

What AI-ready brands do differently.

Six behaviours turn a mention into a citation into a recommendation.

01

Let the engines in

No WAF/CDN 403 on AI crawlers; robots allows GPTBot, ClaudeBot and Google-Extended.

02

Structure what they have

Valid JSON-LD — Organization, Product, FAQ, Article, Offer — and fresh sitemaps.

03

Publish the category answer

Citable, comparison-shaped "best X" content — not just brand pages.

04

Consolidate domains

So equity and citations don't leak across .com / .in / sub-sites.

05

Ship llms.txt & agentic endpoints

UCP/MCP endpoints backed by real structured product and offer cargo.

06

Earn third-party authority

So a mention becomes a citation becomes a recommendation.

04 — The agenda

The action agenda.

Sequenced by impact and effort — start with the cheapest, highest-leverage fix.

Now — within weeks.

Audit and remove AI-crawler blocks (the cheapest, highest-impact fix). Ship or repair JSON-LD and a fresh sitemap. Publish llms.txt.

Next — this quarter.

Build decision-shaped category content for the unbranded "best X" questions. Consolidate fragmented domains. Instrument owned-citation share as a tracked KPI.

Then — 2–3 quarters.

Earn third-party / category-authority inclusion. Stand up agentic commerce (UCP/MCP) with real product and offer data. Extend the program to vernacular.
